How do I have hard accountability conversations without freezing?
You built the review process, but when it is time to sit across from someone and hold them accountable, you freeze. That is common and human. Accountability conversations feel like conflict, and most of us are wired to avoid conflict with people we work beside. The freeze usually comes from wanting to be liked and fearing you will hurt them. But avoiding the conversation does not spare anyone. It lets a small problem grow into a big one, and it is often less kind, not more. Clear is kind. People deserve to know where they stand. Try this: prepare one plain sentence that names the issue, and lead with it. Not a speech, just, Here is what I have noticed and I want to talk about it. Then breathe and let them respond. The hardest part is the first sentence. Practice that one, and the rest gets easier.
