Holding people accountable without freezing

You run the review process and you know who's underperforming — and when the moment comes to actually say it, you freeze. You soften, you defer, you hope it resolves itself. It doesn't, and now the whole team knows the standard is optional.

The freeze is inner — kindness misfiring (guidance) — and the fix is also a real, learnable conversation (knowledge). Some peer rehearsal helps.

What’s really going on

The freeze isn't weakness — it's a good instinct pointed the wrong way. You don't want to be cruel, so you say nothing, and silence turns out to be the cruelest option: it lets someone keep failing and tells your best people the bar doesn't matter. We separate accountability from cruelty and build the conversation that holds a standard while holding the person.

  • Your team sees the bar is real.
