How do I take on more without burning out?

You can run what you have. You proved that already. But more keeps arriving — more people, more scope, more decisions — and you answer by doing more yourself, quietly, until you become the bottleneck wearing the costume of a leader. Look at what you are actually doing. You treat your boss like someone to impress, not someone to use. You bring him finished work and hide the mess behind it. You absorb problems that are partly his to help carry, because asking feels like admitting you cannot do it alone. That is vanity dressed up as diligence. Your team watches you do this. They learn that carrying everything alone is what strength looks like, so they start doing the same. Change how you use the people above you, and you change what your whole team believes is possible.

The core failure is behavioral — carrying weight alone instead of using the chain above you — so this needs more coaching than teaching.

What’s really going on

You do not need more hours. You need fewer things carried alone. Your boss is not an audience to perform for. He is a resource you are refusing to use. Choose one burden each week and hand it upward. That is not weakness. That is how territory grows without consuming you.

A moveBefore your next meeting with your boss, write down one problem you have been solving alone that is actually his to help with. Bring the unsolved version.
A moveAsk your boss directly: 'What would you do with this that I'm not seeing?' Do not just ask for permission.
A movePick one decision you are making alone this week out of habit. Route it through someone above you instead.
A moveWith your pod, list every task each person is quietly carrying alone. Say them out loud. Half of them belong to someone else.
A moveStop handing your boss only finished answers. Hand him one unfinished problem every week, on purpose.
