How do we make forecasts leaders can actually trust?

Your forecast misses because the pipeline is not telling the truth. Someone forgot to update a deal. Someone else marked a dead deal as "still warm" because they did not want the hard conversation. None of this is malice. It is just drift. You cannot fix this alone, and you should stop trying. A pipeline is a shared record. If one person on the pod lets it go stale, the whole forecast goes stale with it. The work is not a better spreadsheet. It is a habit the team holds together. Leaders do not trust forecasts. They trust teams that are honest about what they do not know. Choose to build that reputation, one updated deal at a time, together.

The team already understands what a pipeline is; what it lacks is the shared discipline to keep it honest, so coaching the habit matters more than teaching the concept.

What’s really going on

A forecast earns trust by being built from facts, not hopes. You cannot make a deal close on time. You can choose to update the pipeline the moment the truth changes, and ask your team to do the same. Trust follows that habit — not the other way around.

A moveAgree as a pod on what "clean" means for each stage — write it in three plain lines, no exceptions.
A moveEach person updates their own deals before the forecast call, not during it.
A moveName stale or inflated deals out loud in the weekly review — no quiet rot allowed.
A moveSplit what you hope will happen from what you know has happened, and label both honestly.
A moveWhen the forecast misses, ask what fact was wrong, not who to blame.

What changes unlock by starting

  • Forecast calls get shorter because the data arguments are already settled beforehand.
  • Leaders stop double-checking your numbers once your team's accuracy builds a track record.
  • The pod catches stale or inflated deals before they warp the whole forecast.
  • People can say "I don't know yet" about a deal without fear, because honesty is expected.
