How do we push hard for the mission without burning our people out?

You tell yourselves the mission demands everything. It does not. It demands what is necessary — and you have not actually tested what that is, because testing it would mean admitting a limit. So you guess high, and call the guess devotion. Look at what is actually happening to your people. Not the story you tell in the all-hands. The sleep, the silence in meetings, the ones quietly updating their resumes. That is the real data. The mission does not need your exhaustion. It needs your judgment, and judgment is the first thing exhaustion destroys. This is not a private failing to manage alone. It is a shared condition your whole team is inside of. Name it together, plainly, or each of you will keep pretending alone — and pretending together is how teams break without anyone deciding to break them.

The team already grasps the tension intellectually; what they lack is a shared, honest practice for naming limits and acting on them together.

What’s really going on

You cannot serve the mission with a team in ruins. Sustainability is not the opposite of the mission — it is the condition for finishing it. Choose the pace you can defend in a year, not just today. Say the true limit out loud, together, this week. Anything less is a slower collapse.

A moveAsk each person to name, out loud, one thing they are currently sacrificing that they have not told the team about.
A moveAs a group, write down the actual capacity you have this month — hours, energy, attention — not the capacity you wish you had.
A movePick one commitment to cut or delay this week, and say the reason plainly: not 'we're deprioritizing,' but 'this was too much.'
A moveSet a standing check where each person rates their own sustainability from 1 to 5, no explanation required, just the number.
A moveWhen someone flags a limit, do not argue them out of it. Ask what would make the limit true and workable instead.

What changes unlock by starting

  • The team has one honest, shared picture of what it can actually carry — not separate private guesses.
  • At least one commitment gets cut or renegotiated instead of quietly absorbed by someone's exhaustion.
  • People start naming limits before they break, not after.
  • The mission moves slower in the short term and further in the long term.
