Why do my deep discovery questions only work sometimes?

You have good questions. You know this because sometimes they work — someone opens up, says the real thing, and the call turns. Other times you ask the same question and get a polished answer back. So you assume the question was wrong and go hunting for a better one. The question was never the variable. The room was. Trust is not a mood you hope for — it is something you and your team either build, together, in the minutes before the deep question, or you don't. When you treat discovery as a script to improve, you are fixing the wrong thing. This is a team problem, not a personal one. If your pod runs discovery differently from call to call, the inconsistency you feel is real — and it is fixable, but only by agreeing, together, on what you do before you ask, not after.

The reframe can be taught in a sentence; building the habit of consistent trust requires repeated practice and team review, which is coaching's work.

What’s really going on

Your questions are not the problem. Trust is. A hard question only lands where safety already exists — and safety is built before you speak, not by what you ask. Stop rewriting your script. Start building the conditions with your team, every session, before the first question leaves your mouth.

A moveBefore your next discovery call, tell your pod out loud what 'closed off' looked like last time — name it, don't assume everyone saw it.
A moveAgree with your team on one shared signal for 'this person is ready for the harder question now.'
A moveRehearse the first two minutes of a call with a partner until it stops sounding like a script.
A moveAfter every call, ask your pod one question: where did the person pull back, and what happened right before it?
A movePick one teammate each week to sit in on your discovery call and tell you, plainly, where trust was missing.

What changes unlock by starting

  • You catch the moment trust is thin, before you waste a good question on it.
  • Your team can describe, specifically, what safety looks like in a session — not just feel it.
  • You stop rewriting questions and start rebuilding the room.
  • Your discovery calls get more consistent, because the conditions are shared, not personal.
One object, two jobs: a public answer to a real problem, and — the moment you start the chat — Aurelius’s live plan for your version of it.
