Why doesn't my team tell me about problems until it's too late?

You say your team doesn't bring you problems. Look at yourself first, not them. Somewhere, you taught them this. Maybe you reacted badly to bad news once and never noticed. Maybe you rewarded only good news with your attention and warmth. This is not a flaw in them. It is a report on you. A team learns the real rules of its leader within weeks, not years. They are not slow learners here. They have learned perfectly. The silence is the lesson, handed back to you. You cannot fix this by telling people to 'speak up.' That is just words, and words are cheap. Fix it by changing what happens the next time someone tells you something true and uncomfortable. That is the only proof they will believe.

The underlying lesson is simple to state, but the real work is uncomfortable self-examination and changed behavior, which is guided, not taught.

What’s really going on

Your team is not careless. They have learned that telling you bad news costs them something. Look at what happened the last time someone brought you a problem early. That is your answer. Change what happens next time, and they will change what they bring you.

🔒 What you’ll build togetherUnlock by starting
A moveRecall the last time someone brought you bad news. Write down exactly what you said and did in the first ten seconds.
A moveFind one small problem this week. Thank the person who told you, in front of others, before you react to the problem itself.
A moveStop asking 'why didn't you tell me sooner.' That question punishes honesty. Ask 'what do you need from me now' instead.
A movePick the person most likely to tell you a hard truth. Ask them plainly what happens to people who bring you bad news.
A moveReview your last three reactions to bad news. If you defended yourself or explained yourself first, that is what people remember.

What changes unlock by starting

  • You will know, within weeks, whether your own reactions are the real cause.
  • People will test you with small problems before they trust you with bigger ones.
  • You will catch at least one issue earlier than you would have before.
  • You will stop blaming your team for a pattern that was yours to change.
