When friendship complicates performance issues in a small auto repair team

We're a three-person independent shop and one of our guys has been making mistakes on jobs that are costing us comebacks and warranty work but he's also the only one who can handle certain European imports and we're all friends outside of work so firing him feels impossible. We've been covering for his mistakes and redoing work quietly but it's eating into our margins and our reputation and I don't know how much longer we can keep this up without having a real conversation.

More people experience this than they realize.

What we've seen

Personal relationships are preventing a team from addressing a performance problem that threatens their shared livelihood, creating a spiral where avoiding conflict generates bigger conflicts.
