When softening feedback so much makes it useless

I care so much about not hurting people that I wrap every piece of hard feedback in cotton wool. By the time I'm done softening it, the message is basically gone, and the person walks away thinking everything's fine. Then six months later we're having the exact same conversation, because I never actually said the thing. I call it kindness, but it isn't kind at all.
