Why do I always end up the buffer between everyone?

You can align people. That is real. But look at what it bought you: every disagreement now travels through your body before it reaches a decision. That is not the same as being needed. It means your team built no other path for conflict to move. When two people disagree, they come to you instead of each other. You absorb the friction so they don't have to. The tiredness is not weakness. It is the cost of standing in a spot that should never hold one person alone. The problem is not that stakeholders disagree. People always disagree. The problem is a system with exactly one shock absorber, and it is you.

The person already has the skill; what's missing is a concrete plan to redesign the role and the will to enforce it, so coaching carries most of the weight.

What’s really going on

You are tired because you built a skill, and your team quietly made you its shock absorber. That is not a compliment — it is a job no one assigned and no one shares. The fix is not toughening up. It is handing conflict back to the people who actually own it.

A moveName the pattern to your team this week: say plainly that disagreements have been routing through you alone.
A movePick one conflict you would normally absorb this month, and send the two parties to talk to each other directly.
A moveSet one rule: no one brings you a disagreement they haven't first raised with the other side.
A moveBuild one shared space — a doc, a channel, a standing meeting — where stakeholders see each other's positions without your translation.
A moveAfter each handoff, ask yourself honestly: did they need me there, or did I just make it easier for them not to deal with each other?

What changes unlock by starting

  • Stakeholders start resolving some friction without routing it through you first.
  • You can tell which conflicts truly need you and which never did.
  • Your team builds its own capacity to handle disagreement.
  • You carry less tension that was never yours to carry.
