Why won't our pipeline fill with the right leads?

You call it an engine. But when the leads dry up, you blame the market. When they come in wrong, you blame sales. Look closer — an engine has no opinions. It does what you built it to do. If it fills with the wrong people, you built it to do that, together. The real problem is rarely more leads. It is that your team has never agreed, out loud, on what a right lead is. Marketing chases clicks. Sales chases quota. No one owns the whole machine, so no one fixes it. You cannot control the market. You can control your definition of a good lead, your handoffs, and what you measure each week. Start there. Everything else is noise you cannot afford.

Half the fix is learning what actually predicts pipeline; half is the discipline to agree on it and hold each other to it.

What’s really going on

An engine runs on parts you control, not on hope. Right now you likely have activity, not an engine. Agree in writing on what a right lead looks like. Build each stage — targeting, offer, follow-up — and review it weekly, together. The pipeline fills when you manage parts, not wishes.

A moveWrite your definition of a 'right lead' on one page — title, company size, trigger event — and get every stakeholder to sign it this week.
A movePull last quarter's leads and sort them, together, into right and wrong. Trace exactly where the wrong ones got in.
A moveName one owner for each stage of the funnel — sourcing, qualifying, handoff, follow-up. No co-owners.
A moveSet a 20-minute weekly review of the numbers that predict pipeline, not the ones that flatter you.
A moveCut one channel or tactic this month that isn't producing right leads, even if someone on the team likes it.

What changes unlock by starting

  • A single, written definition of a right lead that the whole team actually uses.
  • A weekly habit that catches a bad pattern in weeks, not a quarter.
  • Clear ownership at each funnel stage, so problems get fixed instead of argued about.
  • Fewer leads overall, but more of them worth chasing.
