How do we keep email working without burning out our list?

You built this list by being useful. People opened your emails because they expected something true, something worth their time. That took years. Now the goal is revenue, and that changes what your hands reach for. With a team watching the numbers together, it is easy to start writing for the open rate instead of the person reading. No one chooses this on purpose. It happens one email at a time, each one a little more about you than about them. The fix is not a new strategy. It is a question your team asks before every send, out loud, and makes someone answer: does this serve them, or does it serve us? Stop pretending the answer is always obvious.

The team already knows how to write email; what they need is a shared habit for catching drift before it costs them the list.

What’s really going on

Every email either serves the reader or extracts from them. There is no third option. Before you send, make someone answer: who does this help, and how do we know? Revenue follows trust. Trust does not follow revenue. Protect the one that actually holds the other up.

A moveBefore drafting, write down who this specific email serves and how you'll know if it worked for them.
A moveAssign one teammate each week to ask 'whose interest does this serve?' before anything goes out.
A moveTrack one number besides revenue — unsubscribes, replies, forwards — and review it together monthly.
A moveWhen revenue dips, do not write more urgent copy. Ask out loud what you stopped giving people.
A moveOnce a month, read your last ten sends together and vote: served the reader, or mined them.

What changes unlock by starting

  • The team catches drift before subscribers do, not after.
  • Fewer emails optimized for clicks, more built around the reader's actual problem.
  • Revenue becomes steadier because trust isn't being spent down to get it.
  • The team has one shared check instead of each person guessing alone.
