Why do some reps still frustrate me even when I coach them?

You coach the team now. Good. But a few reps still miss their numbers, and it gnaws at you. You replay the conversations. You wonder what you missed. Here is what you missed: you cannot make another person choose to change. You can teach the skill, give the feedback, remove the obstacles in your control. The rest belongs to them. When you forget this, their failure becomes your wound, and that wound is frustration. This is not about lowering your standard. It is about placing it correctly — on your own actions as a coach, not on outcomes that live in someone else's will.

The reframe is quick to teach, but letting go of control over others' choices takes repeated practice and team-level honesty.

What’s really going on

Some reps will not change because they have not chosen to. That is their work, not yours. Your work is to coach well, judge clearly, and act on what the evidence shows — keep, move, or let go. Frustration means you are still trying to do their choosing for them.

A moveWrite down, for each struggling rep, exactly what you have taught them and what remains theirs to do. Separate the two columns clearly.
A moveIn your next pod meeting, name one rep's pattern out loud without blame — just facts, dates, numbers.
A moveAsk the group: what have we actually controlled here, and what have we been pretending to control?
A moveSet a date to decide — coach further, reassign, or release. A frustration with no deadline becomes a habit.
A moveEach day, catch yourself rehearsing their failure in your head. Stop. Ask instead: what is mine to do right now?

What changes unlock by starting

  • You stop carrying other people's choices as your own failure.
  • The team gets clearer, calmer feedback because you are not coaching from frustration.
  • You make faster, fairer decisions about who stays and who moves on.
  • Your energy goes to reps who are actually using it.
